Overview In 1967, Beothic Fish Processors Ltd. opened for business in Canada's Newfoundland and Labrador. Before 1979, Beothic, a large pelagic fish processor on the town, also processed other fish species, such as mackerel and herring. Meanwhile, Valleyfield established new blast freezers and a cold storage facility. By 1989, capeline had grown to be a significant source of revenue for Beothic. The method for determining the requirements for capelin was developed in Newfoundland approximately thirty years ago. Prior to that, the capelin was sorted by hand, which was a labor-intensive process that was unable to meet the demand of the market. Consequently, mechanical sorters were developed to more effectively and economically sort large amounts of capeline. Stapleton, King, and Stapleton (1993). Problem description The issue with this situation is that an inadequate processing area structure is impeding the plant's ability to profitably process capelin. In order to maximise profitability and offer competitive pricing, Beothic wants to modernise its fish processing operations (1993, King & Stapleton). Another problem is that because capelin was used, the fabric drift isn't always clean and steady. Furthermore, a significant amount of physical labour may still be involved despite the automation of the plant. Root cause analysis: According to Knowles (2011), companies achieve their goals through effective strategies that should be methodical, focused on customer needs, and maximise exceptional outcomes. The use of push-based production manufacturing as opposed to pull-based, steady, and completely lean manufacturing is one practical goal of the problem (Knowles, Six Sigma; 2011). Furthermore,
the overall supervisor projected a short season of three weeks for the processing of capelin (King & Stapleton, 1993). Though there has been no confirmation to maximise to full potential, this issue was expected to be fixed to help the team avoid a defeat similar to the one from the previous season. The production machine is especially popular when using the pull manufacturing method because there is a significant and ongoing demand for smaller items (Plex, 2017). Excellent management at Beothic could have maximised revenue for the company by using timely manufacturing to meet customer demands, enhance the dependability of the supply chain, and use preventive techniques during the operational stage with the introduction of a pull-based device. Due to the processing setup, a significant amount of human labour became necessary, which resulted in price increases that ultimately limited the profitability of capelin. King & Stapleton (1993) Recommendations for Reorganizing the Floor Plan The separator must be shifted to the other side of the room, close to the feed hopper, in order to close the gap. Doing so may increase output while decreasing waste (1993, King & Stapleton). To eliminate the need for guide labour to place the fish on distribution tables, the desk must be moved to the opposite side of the room, close to the separator and installation. This will allow the splitter to push the fish onto the tables. The weighting station/curler conveyor needs to be situated at the end of the tables, where a chariot forklift is used to retrieve the palletized box and move it to the blast freezer. In order to reduce the distance that plates must be transported and eliminate the need for the forklift to drive past areas where employees are painting, the packing stations should be located on the opposite side of the roller conveyor from where the separator is currently located while
the plate freezers are operating. Since they wouldn't have to worry about the forklift, which posed a serious safety risk, the workforce should then focus on their work, increasing productivity and velocity. The range of individuals desired for processing is reduced even though the transporting distance is shorter (1993, King & Stapleton). What indicators should be utilised to assess the effectiveness of the restructured floor plan? In order to improve Beothic's operations, I can support applying the Six Sigma methodology. This has a measurement basis. In order to optimise customer satisfaction, they intend to focus on continuous improvement. For this process, I can ensure an information-driven method to deliver a higher production procedure by using the DMAIC technique (Hayes 2021). The outline, measure, examine, enhance, and manage technique phases comprise the DMAIC method. Describe the problem, the enhancement activity, the development potential, the venture goals, and the client demands (internal and external). According to Tanner (2021), a manner map is a visual representation of the movements that occur during a method. After that, evaluate the outcome, deal with the underlying issues, and eliminate them to improve overall performance. Conclusion Ultimately, the goal is to maximise or improve capelin processing efficiency given the limited season and available staff. As soon as it is possible, create a new floor plan based on the advice and evaluate the plan and the process. To standardise and streamline the process, the following tools and methods are employed.
