INTRODUCTION
EdMedia International Pte Ltd (EdMI) hopes to put the EduStream initiative into action so that
educational materials formerly available only on DVDs and Blue-rays may be made available
through an internet streaming service. “
The CDN nodes are being set up in Perth, Sydney, and
Melbourne as part of the EduStream Pilot Project. With this undertaking, the company's target
market might grow beyond universities and corporations to the general public. The reliable,
efficient, and user-friendly nature of educational information may be improved by the
deployment of CDN nodes. EdMI plans to release EduStream, a platform that will serve people and simplify their access to
all of the instructional films and games available on the internet. The overarching goal of this
Project is to provide a customizable internet streaming platform to provide our consumers with
low-cost, uninterrupted access to instructional films and games. Once we've earned the gratitude
of repeat customers, they may tell others about their positive experience with us. In today's
cutthroat business climate, this is the only way to expand our marketing efforts and attract new
clients. Our Project will be much more robust if we do this. Advertising plays a crucial function
in boosting demand and bringing in new customers for businesses of all stripes. Our Project will
also provide the marketing team with more leeway in terms of spending so that they may
produce more adverts on social media sites like Facebook, Twitter, LinkedIn, etc., and public
forums. More potential customers will be attracted to us and the Project will end up being
profitable because of this.

PROJECT DELIVERABLES AND SCOPE

Project Deliverables
In order to accommodate a wider variety of client platforms, including smartphones, PCs, TVs,
iPads, and other IT devices, we want to implement a scalable and trustworthy system for
streaming educational videos and games. The device will also function as a cutting-edge
instructional platform. In addition, the system serves its current clientele, which includes K-12
institutions, businesses, and government agencies. In addition, the system facilitates distribution
to the final consumer in the mass market, which expands the business's global foothold. The
technology is a part of the growing trend of online education and promises to make classroom
instruction more efficient and user-friendly. Any user, at any time, may access the system from
any location.

Project Scope
The goals of this project are to develop an adaptable system for providing instructional
information and to meet the needs of the users. The project manager is responsible for allocating
work to each contractor and member of staff to ensure that all deliverables are completed on
time.
a.
The scope of this project includes setting up CDN nodes in Perth, Sydney, and
Melbourne.
b.
There must be several nodes to complete this task. What each hub will include:

i.
Web Server
The instructional media, such videos and games, will be made available for download through a
web server. We need to invest in high-quality gear to ensure optimal performance. The web
server can only function properly if it can exchange data with the client database and access the
OCA and games server directly.
ii.
Client Database The customer's information may be kept in a database dedicated to only them. Primary customer
data, license type, view history, customer environment, and game tokens should all be included.
iii.
OCA
Since OCA is a server for streaming videos, it will be responsible for storing the instructional
footage. To guarantee that video streams smoothly, it may be necessary to tailor software
development. Video chatting is also possible with OCA, and the format may be converted to
MP4 or FLV. The Client Database must be accessible to OCA as well.
iv.
Game Server
The server will be used to broadcast instructional games over the internet. The game server will
have to make contact with the Client Database in order to collect the user's token information.
Find out who has the customer's right to play, too.
v.
SHM
System Health Management system to ensure the nodes will not occur data overload in one node
only. It will help balance up all the nodes' capacity to avoid nodes breaking down.
c. Client applications will need to operate in Android and IOS operating systems and various
devices. The system's situation will need to operate in several OS, thus creating a different
version of the system to handle this issue. As mentioned in SHM, the SHM will assist in
performing load sharing when overloaded for a specific node. Thus, the client will also be shifted
but without notice customer.
d. The servers will have a home in the datacenter. It will also take care of the server's upkeep and
servicing needs. The purpose of the service desk is to assist customers. They must address client
concerns and questions.
” Critical problems will be handled by level 2 and level 3 support if the
service desk is unable to resolve them. For the marketing team to completely grasp how the
system works, the training team must first provide the necessary training materials. It will come
in handy while describing the features to the client. The training group is also responsible for
creating the user's handbook to serve as a reference. Marketing was crucial in getting the word
out about the EduStream to both current clients and the general public. “
Due to the online nature
of the system, safety is paramount. To protect sensitive information, the security team must
create a firewall.

e. There are date-sensitive milestones in this project that cannot be moved. The success of the
project depends on the project manager keeping a careful eye on the progress of the suppliers,
contractors, and employees.

3.1
Organizational Structure
Figure 1 illustrates the organisational structure that is proposed for coordinating the EduStream
Project. This organisational structure is described below the diagram.

Figure 1 organizational structure reveals that the Board serves as the project's top decision
maker. Executives have the Board's back. The project's most pressing challenges will be relayed
to the Board by the CEO. Furthermore, the CEO is talking to the marketing manager face to
face.
” The manager of marketing is responsible for overseeing the work of the marketing team in
Perth, Sydney, Melbourne, and Brisbane. The marketing manager will need to hear about any
problems from these salespeople. In addition to being the project's sponsor, the CIO also acts as
its controller. He must be keeping an eye on the whole operation. The CIO must provide support
to the CEO and provide updates to her regularly. In this case, the project manager is the one who
really has to report directly to the CIO. The project manager is responsible for managing the
external contractors working on the technical development, Datacenters, Service Desk, project
office, and Beta participation. Since the companies hired to manage the data centers and the
support desk are considered external stakeholders, we will not be naming any of their employees
here. Webserver, System Health Management, Client Database, Games Server, Network and

For instance, there
is the HR department, IT department, legal department, finance department, QA department,
testing department, customer service department, procurement department, development

SCHEDULING
The project can be segmented into 12 distinct workstreams, each with its own set of
responsibilities. The management workstream primarily deals with financial, legal,
administrative, documentation, and reporting tasks. Within this workstream, potential risks and
issues include the inability to engage suitable contractors according to project requirements,
which could result in significant delays, particularly affecting the Datacenters and service desk
workstreams. Both of these workstreams are contingent on contractor engagement and cannot
begin until that step is completed. Moving on to the client software workstream, its focus is on
aspects like software design, hardware procurement, development, and testing. A key risk here is
the potential for errors or bugs emerging during the testing phase, necessitating a return to the
design or development phase. Such setbacks can impact the overall project timeline and erode
customer confidence.
The Pilot 1 (Perth) workstream is centered on on-site installation, development, and testing,
running concurrently with the client software workstream because of shared activities in Perth.
Hardware-related issues during installation, such as equipment not meeting requirements or
damage, could demand extra time and resources.
Pilot 2 (Sydney) and Pilot 3 (Melbourne) workstreams involve similar activities, but Pilot 3
(Melbourne) must follow Pilot 2 (Sydney), and Pilot 2 (Sydney) must commence after Pilot 1

(Perth). The primary risk in these three workstreams is potential delays in starting the next phase
due to numerous bugs and errors in the previous workstream that require resolution.
Following the engagement of contractors in the Management workstream, the Datacenters and
Service desk workstream can officially begin work on design, installation, and servicing. The in-
house Level 2/3 service team will undergo training and start working in this workstream. The
inability to hire suitable expertise may result in a delay for this workstream.
The procure/prep media workstream primarily revolves around engaging and testing media.
Engaging the right media contractor can be time-consuming and, if rushed, may lead to
suboptimal choices, potentially affecting content quality. Subsequently, the training workstream
begins once the client software completes its design phase, with a planned duration of about one
week. Insufficient understanding of the system by salespersons during training can hinder their
ability to explain it to customers effectively.
Lastly, the closure workstream is scheduled to conclude formally on November 29, 2024. All
closure activities must be completed before this date. Any delays in preceding workstreams may
also push back the closure date
